The Hidden Cost of Bad Data in Business

Poor data quality rarely announces itself. Instead, it accumulates quietly — in misguided decisions, wasted effort, and missed opportunities. Understanding what bad data actually costs is the first step to fixing it.

Every organisation runs on data. Decisions about where to invest, which customers to target, which markets to enter, and which risks to avoid all depend, ultimately, on the quality of the information feeding into them. When that information is unreliable - incomplete, inconsistent, outdated, or simply wrong, the consequences flow through every part of the business.

Customer service teams handling complaints that stem from incorrect records, logistics operations routing deliveries to outdated addresses, finance teams reconciling accounts that should already match — these are all labour costs generated not by the complexity of the work but by the unreliability of the data underpinning it.

In regulated industries, there is also a compliance dimension. Financial services firms, healthcare organisations, and public sector bodies all operate under frameworks that require accurate and auditable data. Failures here do not just represent efficiency losses; they carry regulatory and reputational risk.

Gartner estimates that poor data quality costs organisations an average of $12.9 million per year. For larger enterprises, the figure is substantially higher. The majority of this cost is indirect, absorbed into operational inefficiency rather than reported as a discrete line item.

The indirect costs: where the real damage is done

Direct costs are significant but measurable. The indirect costs of bad data are often larger and considerably harder to see.

The most consequential indirect cost is the quality of strategic decisions. When leadership teams are working from reports built on unreliable data, they are making resource-allocation decisions - where to expand, which products to prioritise, which markets to enter - on a foundation that may not reflect reality..

There is also an opportunity cost dimension that is rarely captured. Organisations with high-quality data can move faster and with greater confidence. They can identify market shifts earlier, respond to customer behaviour more precisely, and build analytical capabilities that compound over time. Organisations with poor data quality spend their analytical capacity on remediation rather than insight. And the gap between the two compounds with every passing year.

Erosion of trust in data is also an indirect cost. When analysts and decision-makers have been burned by unreliable data enough times, they stop trusting the outputs of data systems and revert to intuition. This is a rational response to a broken environment, but it means the organisation loses the benefit of its analytical investment entirely, not because the tools are inadequate, but because the data feeding them has damaged its own credibility.

Where bad data comes from

Understanding the sources of data quality problems is essential to fixing them. In most organisations, poor data quality is not the result of a single failure but of multiple structural weaknesses that compound each other.

Data entry errors are an obvious starting point. Manual processes introduce inconsistency and mistakes, particularly where there is no validation at the point of entry. But human error is rarely the primary driver of systemic data quality problems. More often, the root causes are architectural: systems that do not communicate with each other, data models that were designed for a different purpose, and ingestion processes that do not validate incoming data before it enters the system.

External data adds another layer of complexity. When organisations rely on third-party data sources — market data, public sector records, supplier information — they inherit whatever quality issues exist in those sources. And when those sources are themselves fragmented or inconsistently formatted, the problem is compounded further.

Growth and change create data quality drift over time. A data infrastructure that was adequate for an organisation of one size or structure may become increasingly unreliable as the business evolves. Without deliberate investment in data governance, quality tends to degrade as complexity increases.

Starting to fix it

The path to better data quality is not primarily a technology problem; it is a process and governance problem. Organisations that treat data quality as a technical issue to be solved by a new platform invariably find that the platform performs no better than the data it inherits.

A more effective starting point is to identify where data quality failures are having the greatest commercial impact. Not all data is equally important, and not all quality problems are equally costly.
